A DeFi protocol preparing to launch a governance token, with a working product on testnet and a small technical following but no consumer-facing community.

No community infrastructure existed two months before a planned token launch — no moderation team, no channel norms, no onboarding path.
Technical documentation was strong but inaccessible: the mechanism was explained accurately and incomprehensibly to a non-engineer.

Strategy
Build the room before the guests arrive. Moderators recruited, trained and given a written escalation policy two weeks ahead of launch, so the first surge met a functioning space rather than an empty one.
Explain the mechanism, not the upside. Educational content focused on how the protocol works and what its trade-offs are — which builds the kind of holder who stays through volatility.
Write the rules down. A published communications policy covering what contributors and moderators may and may not claim, reviewed against the project's legal guidance.
